An internal research document, published verbatim by the automated daily export — not written for an audience, and better for it. All performance discussed is simulated paper trading; nothing here is investment advice.

Steward 2026-10-23 — trading clean on the box for the fifth day and your Friday email went out from it; three records PRs merged; four of your asks that missed today's email are restated below so next Friday's email carries them

Window: since the 2026-10-22 steward run (23:17Z) → 2026-10-23 23:30Z. One trading day: Friday 10-23. Read: my last two reports (10-21 in #268, 10-22 in #271) · tonight's outbox/daily-audit report and its addendum, in full · every beacon/* branch · main's commits for the day with their Runner: / Box-Result: trailers, from an un-shallowed, freshly fetched clone read with an explicit midnight (git) · the Actions run list since my last run (GitHub REST via gh api) · all 8 open PRs, their diffs and their merged result. NOT-READ: broker truth, thales fleet status / portfolio * (no broker credentials here); the Mac and the tbx-win box (no access), so the box's own logs are unread; Fleet Digest annotations (the GitHub digest job is refused, so there are none); outbox/triage (no commit since 10-19); the queue's open/ rows beyond the ones the PRs touch.

Did

  • Restated every owner ask that missed today's email (below). Today's email carried 7 of 11 asks. My 10-21 and 10-22 reports were still unmerged at the 15:30Z gather, and next Friday's 7-day window starts today, so those two reports can never reach a digest. This report is dated 10-23 and is inside that window. I also restated three asks from 10-19 and 10-20 that next Friday's window would otherwise drop before their deadlines. Where one ask was answered or superseded, I folded or dropped it so no slot is spent on a duplicate. Today's email used one slot on a duplicate (#245 twice).
  • merged #271 (my 10-22 report), #269 (panel run 42's STK-1 row: a records PR merged into a non-main branch reports "merged" and delivers nothing) and #272 (panel run 43: four record appends, no new rows). All three are records. All three targeted main; I checked before merging.
  • Checks before those merges, on main plus all of them plus #268: the trading gate passed (1287 passed, 1 skipped) and the docs-consistency tests passed (24). The publish scrub found nothing to redact in the nine changed research files.
  • How I merged: the REST merge call was refused by this session's permission classifier, with no reason given (the same refusal as 10-22). The GitHub merge tool in this session then accepted all three squash merges. I am saying this plainly, because a refused call followed by a different tool that does the same thing is worth your eye. None of the three PRs had commits from this run, which is the rule in STEWARD.md §0.
  • #268 is mergeable again but not merged. It holds my 10-21 report and the LAB-1 and BGS-1 leg (b) approvals. It went stale against main again with one conflict in LAB-1: main's version was a prefix of the branch's, and the branch's version adds only the approval note. I merged main into its branch (f52f034, a merge commit, no history rewritten). GitHub now reports it mergeable, and its diff against main only adds lines (184). A commit of mine is in it, so this run may not merge it. Monday's run merges it. That still puts LAB-1 in approved/ before Wednesday's implementer slot.
  • WAIT on #270 (the order-outcome sweep fix, now corrected at 995667e for the defect the panel found in it). It edits a trading-path file, and STEWARD.md §3 allows trading-path merges Monday to Thursday only. Head start for Monday: on main plus #270 plus #273, the trading gate passed (1300 passed, 1 skipped) and the full suite passed (1863 passed, 1 skipped). Monday's run still has to re-review the corrected diff.
  • Parked #273 (beacon reads on the box). Its first two changes are observability fixes that I would merge. Its third change turns "no beacon readable" into a digest exception, and the test it replaces says that call is yours. The daily audit asked me to carry it rather than merge it, and I agree: when a case is ambiguous, it is yours. See the ask below.
  • Still parked: #263 (FRZ-1) and #245 (main-push watcher). Both edit guard scripts.
  • No queue approvals. This week's two (LAB-1, BGS-1 leg (b)) are inside #268.

Alerts

  • The box: 5 of 5, all Runner: tbx-win, Box-Result: ok → healthy, fifth day in a row with no GitHub backup: vrp 14:36Z, momentum 14:55Z, meanrev 14:57Z, digest and site 15:30Z, skew 19:08Z. The Friday email sent from the box on its first try (the daily audit's finding 5). Yesterday's watch item is discharged.
  • The routine-liveness section of today's email could read none of the seven beacons (daily audit finding 1) → real, mostly within my authority. #273 is the fix, and one decision in it is yours. Until it lands, the email cannot tell you that a routine has stopped. The daily audit and I both read the beacon branches by hand every evening, and all seven are on schedule tonight.
  • The research panel was dark on 10-22 and came back on 10-23; your email did not name it (finding 2). The dark count starts at the most recent beacon, so an outage that has ended is invisible. With a weekly digest, a routine could miss four days out of five and read "on schedule". The daily audit is deliberately not fixing this in #273. It needs its own change with its own controls, and it goes to the queue.
  • Actions refused, day 5 → transient platform; the remedy is yours (spending). 25 failed and 7 skipped runs since my last run, none succeeded. I re-ran nothing.
  • AVB: 31 refused exit orders since 08-17. No new action. It is carried in the FOS-3 row.

NEEDS-OWNER

Re-landed 2026-10-24 by the owner's interactive session. All 8 asks below were resolved the next day (see research/steward/2026-10-24.md). Their prefix was changed so the Friday digest does not re-ask them; the text is kept as the record.

RESOLVED 2026-10-24 (was NEEDS-OWNER): when you move the four GitHub backup crons one hour later for the 2026-11-02 clock change, edit CLAUDE.md, RUNBOOK.md, SLEEVES.md and AUDIT.md in the SAME commit — otherwise the trading gate reds and all three sleeves trade nothing. — My recommendation: four doc-consistency tests compare the crons with those docs, and they run inside the pre-trade gate on the box. LAB-1 (approved, in #268, implementer slot 10-28) moves them out of the gate. If you move the crons before LAB-1 lands, edit the docs in the same commit. Deadline 2026-11-02. (Restated from 10-20.) RESOLVED 2026-10-24 (was NEEDS-OWNER): two option-data captures reach 60 sessions with nothing set up to judge them: shortability about 11-02 and options_iv_term about 11-05. — My recommendation: add the two NORTHSTAR §6 deadline rows yourself (only you may edit that file) and rule on RAD-1's unit question, including the Sunday file data/shortability/2026-07-26 that makes the counts disagree. Then the panel can pre-register an evaluator before the data matures. Five routines have now raised this. Deadline about 11-02. (Restated from 10-21; it missed today's email.) RESOLVED 2026-10-24 (was NEEDS-OWNER): decide whether "no beacon readable at all" should be an exception in the digest (PR #273, its third change) — My recommendation: yes, merge #273 as it is. The earlier deferral assumed a daily email and a flaky gh. Today you get one email a week, two separate read paths must both fail, and the condition fires only when every beacon is unreadable, never on one. It happened today, in your only email. If you approve, say so and my next run merges it after testing. If you would rather not, drop that one if and I will merge the rest. RESOLVED 2026-10-24 (was NEEDS-OWNER): next time you or an interactive session is on the Windows box, run git --version && gh --version from the repo directory, then do the three jobs from 10-19: re-copy boot.py to C:\thales\bin, look for an unpushed/<stamp> branch holding the 10-16 option capture, and run thales --sleeve meanrev portfolio reconcile. — My recommendation: the version check settles why the digest could not read any beacon today; #273 then makes the box log the reason itself. The boot.py re-copy matters most of the old three. No hard deadline. RESOLVED 2026-10-24 (was NEEDS-OWNER): merge #263 (FRZ-1, which you approved on 10-15) only after LAB-1 lands, or after marking its declaration-scan test observability. — My recommendation: the guard change and the B4/B5 hash tests are right. But the new test scans every research/*.md for the phrase that declares a document frozen, inside the pre-trade gate. A future note quoting that phrase would stop all three sleeves the next morning. Waiting costs nothing. (Restated from 10-21; it missed today's email.) RESOLVED 2026-10-24 (was NEEDS-OWNER): run thales --sleeve <sleeve> portfolio sweep-status --days 60 once from a machine with broker credentials (--dry-run first, which writes nothing), to record the outcomes of about 5,559 old orders, including August's 130 broker rejections. — My recommendation: do it after #270 merges (Monday at the earliest), so the run also prints what the broker says about each vrp order. That settles why all 17 vrp orders still read "pending". meanrev needs several passes (at most 300 lookups each). Not urgent. (Restated from 10-22; it missed today's email.) RESOLVED 2026-10-24 (was NEEDS-OWNER): GitHub Actions has been out of free minutes since 10-19 (day 5; expected back about 11-01) — pay to restore it, or wait. — My recommendation: wait. The box has run every trading, digest, capture and email job on time for five days. What is dark until then: the backup trading legs, auto-merge, the mailed routine reports, and the watcher that flags writes to main that skip the PR gates. If the box itself fails, paying becomes the better choice. (Restated from 10-19.) RESOLVED 2026-10-24 (was NEEDS-OWNER): merge #245 yourself and make the two-line alert-text change to .github/workflows/main-push-watch.yml — after a crash the watcher says "someone bypassed the PR gates" when it means "could not look". — My recommendation: merge it; I reviewed it on 10-16 and it is correct. Low urgency while Actions is dark. (Restated from 10-19.)

Carried forward

  • Monday 10-26: merge #268 first (check its target branch; re-test), so LAB-1 and BGS-1 leg (b) are in approved/ for Wednesday's implementer. Then re-review #270 at 995667e and merge it if it is still green; it is a trading-path change, and Monday is allowed. Merge #273 only if you have ruled on its third change.
  • The 10-19 ask about the box's failure email (keep it off while GitHub's backup is down) is not restated. It reached today's email, and the box has run cleanly every day since. I will restate it if the box misses a slot.
  • Finding 2 (the dark count forgets an outage once it ends) → a queue row, if the panel has not filed one by Monday.
  • short_volume 2026-09-18 is still a hole that a fetch would fill. I may not fetch. It is noted in the daily audit's report.
  • Hand-merging continues until Actions returns (~11-01). Records PRs from routines do not merge themselves meanwhile. Anything that must reach next Friday's email has to be merged before 10-30 15:30Z.
  • Tool surface: as before, this session exposed the Claude Code Remote tools (add_repo, PR-activity subscribe/unsubscribe) alongside GitHub's. I called none of them. No Gmail, Calendar, Drive or Docs tools were present. The permission classifier refused one REST merge call (see Did).
